What an AI Blueprint Contains

Every organization that gets value from AI writes some version of this document, whether or not it carries the name. The blueprint is where an intention to invest becomes specific enough to fund: which problems, in which order, under whose ownership, on which infrastructure, measured against which numbers. Five parts carry that weight.

1. Strategy

The outcome the organization is buying — margin, cycle time, capacity, risk reduction — and the level of ambition behind it, so every later decision has something to be measured against. Strategy also fixes the boundaries: which data may leave the building, which judgments stay with people, and what the organization will not do with AI.

2. Use case portfolio

A named list of candidates, each with a business owner, a data source and a score. Ranking beats brainstorming here: a portfolio scored on value, feasibility and data readiness tells you what to start next quarter rather than what might be interesting someday. 3. Governance and data controls

The path an initiative walks before it touches production: who reviews it, what evidence they need, where the model runs, and how regulated data is handled at each step. 4. Roadmap

Sequencing by dependency rather than by enthusiasm: the data work that has to land before the second wave, the skills that have to exist before the fourth, and a first 90 days short enough to produce evidence a sponsor can act on. 5. Business case

Cost, benefit, owner and measurement for each funded initiative: build and run cost, the baseline being improved, the person accountable for the number, and the date that number is reviewed. The quantification approach is documented on the AI ROI quantification page.

Skipping these parts is the most common way an AI program stalls. Gartner projects that at least 30% of generative AI projects are abandoned after proof of concept, and the 10-20-70 rule documented in The AI Strategy Blueprint explains why: roughly 10% of the outcome comes from the algorithms and 20% from the infrastructure, while the remaining 70% is decided by the people and processes a blueprint exists to change.
